How last mile delivery works, step by step
A parcel does not go from a warehouse to a doorstep in one hop. It moves through a network of consolidation points, and the last mile is only the final handoff. Here is the normal sequence for a domestic ecommerce order:
- Pick, pack, and label. The order drops into a warehouse management system, gets picked and packed, and a carrier label is printed with the destination ZIP encoded in the routing.
- Carrier pickup. The carrier collects the day's outbound volume from the fulfillment center, usually on a fixed afternoon cutoff.
- Origin hub induction. Packages are scanned into the carrier's network and sorted by destination region, not by individual address.
- Line haul. Trailers or aircraft move sorted volume across the country to the region nearest the buyer. This is the middle mile.
- Last mile sorting and distribution center. The parcel is unloaded locally, scanned, and sorted down to a specific driver route and stop sequence.
- Out for delivery. A van is loaded with a full route of stops and runs it in sequence. The delivery scan closes the order.
Everything before step five is optimized for volume. Step five onward is optimized for individual addresses, and that shift is exactly where cost and risk concentrate.
What is a last mile sorting and distribution center?
A last mile sorting and distribution center is the local carrier facility where line-haul trailers are unloaded and packages are sorted by delivery route before being loaded onto vans. It is a transit building, not a storage building. Parcels normally arrive overnight, get sorted in the early morning, and leave the same day.
What actually happens inside:
- Unload and scan: arriving trailers are emptied and each parcel is scanned, which is the tracking event customers see as "arrived at facility."
- Sort to route: automated or manual sortation assigns each package to a driver route based on address.
- Sequence: packages are ordered by stop so the driver is not digging through the van.
- Load and dispatch: vans load in waves and depart, triggering the "out for delivery" scan.
- Exception handling: undeliverable, damaged, or misrouted parcels are pulled aside instead of loaded.
It is easy to confuse this with a merchant's distribution center, but they do different jobs. A merchant DC holds inventory for days or months and creates outbound shipments. A last mile facility holds nothing, owns nothing, and exists purely to break bulk down to the street level. When tracking says a package reached a local facility and then went quiet, it usually means it missed a sort wave or got flagged as an exception.

Why the last mile costs a disproportionate share
Freight economics reward density. A trailer carrying thousands of packages spreads its fuel, driver, and equipment cost across every unit on board. A delivery van driving a residential route carries a fraction of that volume and burns most of its time not driving, but parking, walking, scanning, and photographing doorsteps.
The structural cost drivers:
- Low drop density. Rural and suburban routes cover more miles for fewer stops, which is why carriers apply delivery area surcharges.
- Residential delivery. Homes lack docks, receiving staff, and predictable access, so each stop takes longer than a commercial one.
- Failed attempts. Every redelivery duplicates the entire cost of the stop and earns nothing extra.
- Speed expectations. Compressed delivery promises force carriers to dispatch vans before they are efficiently full.
- Dimensional weight. Oversized boxes consume van space that could have held other revenue.
Where last mile delivery breaks down
A large share of the support tickets a brand receives trace back to the last mile rather than the warehouse. The recurring failures:
- Bad or incomplete addresses. A missing apartment number is one of the most common causes of a delivery exception.
- Failed delivery attempts. Signature-required parcels and gated communities generate repeat trips and long delays.
- Porch theft. Unattended deliveries in dense urban areas turn into refund requests the brand absorbs.
- Misroutes at the local sort. A parcel assigned to the wrong route can lose a full day or more.
- Weather and volume surges. Peak season and storms overwhelm local facilities faster than they overwhelm line haul.
- Marked delivered but missing. Often a neighbor, a leasing office, or a driver who scanned early and returned later.
How merchants improve last mile performance
A brand cannot drive the van, but it controls most of the inputs that decide whether the van shows up on time.
- Shorten the distance. Storing inventory closer to demand means fewer transit zones and earlier entry into the local network. A centrally located warehouse reaches a large share of the country in a short ground transit window.
- Validate addresses at checkout. Catching a bad address before the label prints is far cheaper than intercepting a parcel in transit.
- Pick carriers by lane, not by brochure. Regional carriers and postal networks often outperform national parcel carriers in specific ZIP clusters. Route by performance data.
- Set honest delivery windows. An accurate estimate beats an optimistic one. Many complaints are expectation gaps rather than speed gaps.
- Right-size packaging. Smaller, lighter boxes reduce dimensional charges and survive handling better.
- Offer delivery choices. Signature options, pickup points, and lockers cut theft losses on high-value orders.
- Ship earlier in the day. Hitting the carrier cutoff moves a package one full sort cycle ahead.
